Free. Live. Not recorded. Capped at 30 seats.

Run by an agency owner who cut his team by two thirds on purpose — and took home 3.5x more for it.

Every hire you made bought you more work

You hired a VA to take work off your plate.

Now you manage the VA.

You hired a second one. Now you manage two.

You still check everything. You still approve everything. You still fix the bits that come back wrong.

You didn't build a team.

You built a queue with your name on it.

Most agency owners are the highest-paid production worker in their own company.

You own it.

You don't run it.

“Hire to scale” is the most expensive advice in this industry

THE LESSON Payroll Leverage. HIRING Cost scales linearly. Chaos scales exponentially. STEP BACK SYSTEM Delete 80% of the work. Then decide who does the rest. The number goes up. Your life gets bigger.

Here's what nobody tells you.

Every person you add multiplies the work you can't delegate. Onboarding. Training. Checking. Correcting. Managing.

More revenue. More people. More chaos.

Same you at 11pm.

I did it. I built the big team. I hit the numbers everyone congratulates you for.

I was taking home less than the people who worked for me.

The number went up. My life got smaller.

Payroll is not leverage. It's a bigger version of the same problem.

Four layers. In this order. No exceptions.

Most owners try to fix this with a project management tool.

Wrong layer. You're organising work that shouldn't exist.

Here's the order that actually works.

I call it the Step Back System.

Four layers. In this order.

Do these in the wrong order and nothing sticks.

Automate before you've mapped the process and you speed up chaos.

Outsource before you've automated and you're managing a person instead of doing a job.

Bring in AI with no process and you get the wrong thing, faster.

I got this wrong first. That's how I know the order.

In my own agency, the first two layers alone removed more than half the work.

All four is where the 80% comes from.

One workshop. Sixty minutes. Not recorded.

Be honest with yourself

Is this workshop for you?

This is for you if

  • You run an agency or done-for-you service doing £15k–£30k a month
  • You have at least one VA or contractor
  • You are still personally in the delivery
  • The business stops when you do

Don't register if

  • You're solo. Nothing to systemise, nobody to hand to.
  • Your problem is finding clients, not doing the work.
  • You want someone to build it for you.
  • You sell courses or coaching with no delivery team.

I'd rather you didn't show up than sit through 60 minutes that don't apply to you.

Why me

I made my agency smaller on purpose

I built the agency everyone tells you to build.

Big team. Full pipeline. Growing every quarter.

From the outside it looked like it was working.

Inside it, I was the bottleneck in every single thing that left the building. Nothing shipped without me. Nothing got signed off without me. Every fire came to me.

I wasn't running a business. I was the busiest employee in it.

Then one night at dinner my family asked me a simple question and I couldn't answer it.

Not because it was hard.

Because my head was still in a client's account and there was nothing left in it.

That was the night I worked out what I'd actually built. Not a business. A job that never switched off, with more risk and worse hours than a job.

So I did the opposite of what I'd been told.

I stopped taking clients I didn't want. When work finished, I didn't replace it. The team came down as the work came down.

Twelve people became four. My take-home went up 3.5x.

Not by cutting costs. By removing the work — in an order.

I still run that agency. Two thirds smaller than it was, and it pays me three and a half times what it did at twice the revenue.

I'm not going to tell you to hire more people or buy another tool.

I'm going to show you how to make the work disappear.

Straight answers

Not a pitch fest. Sixty minutes of the actual method. There's a way to work with me after if you want it. You won't be chased if you don't.

Not about getting more clients. If your pipeline is the problem, wrong room.

Not a tool demo. Software is the last 10%. The first 90% is decisions.

Not recorded. Live or catch the next one.

Why only 30 seats? Because I answer questions live and I can't do that in a room of 300.

FAQ

Tuesday. 9pm. Sixty minutes.

You'll leave knowing which four layers to work through, and the order to do them in.

Everyone who shows up live gets the Workload Audit — the one-page exercise I used to find the half of my agency's work that shouldn't have existed.

Or you can do August the same way you did July.
